Strategic Position of Market

Firmwide targets are met. The constraint is now capital and execution cost, and that is where agentic finance earns its place.

Firmwide context (as of 3Q26). Morgan Stanley has met every firmwide goal set under the Integrated Firm strategy. Total client assets reached $10.5T (goal $10T+). ROTCE was 22.6% in the quarter and 25.4% year to date (goal 20%). The efficiency ratio was 67% in the quarter and 66% year to date (goal 70%), and Wealth Management posted a 30.4% pre-tax margin (goal 30%). The scale behind that: $735B of Wealth Management net new assets across 2021–2025 (versus ~$330B in 2016–2020) and ~$685B of Investment Management investable capital at year-end 2025.

The point of view. A firm that has hit its targets faces a different problem: holding 22%+ returns while volumes scale. 3Q26 shows where that gets tested. Net revenues grew 12% year over year, but non-compensation expenses grew 20%. The supplementary leverage ratio fell to 4.8% from 5.5% as leverage exposure grew about 23%. ISG pre-tax margin eased to ~35% from ~37% a year earlier. The agentic finance case is capacity: more throughput per unit of balance sheet, headcount, and execution cost.

Firmwide Goals: Met, and What Now Binds

Leadership frames the strategy around four pillars — Strategy, Culture, Financial Strength, and Growth — that ladder into explicit firmwide targets. All three quantitative targets are now exceeded, so the question for the next planning cycle is what protects them.

22.6% ROTCE · Goal 20%

Above target, but the quarterly trend is softer: 26.6% in 2Q26 and 23.5% in 3Q25. Excess CET1 was ~320bps at year-end 2025 (15.0% against an 11.8% requirement); CET1 is 14.9% at 3Q26. Capital & Balance Sheet Efficiency use cases defend returns as risk-weighted assets and leverage exposure grow.

67% Efficiency Ratio · Goal 70%

Beating target (66% year to date, 68% for FY25), but it slipped from 65% in 2Q26. Non-compensation expenses rose 20% year over year, led by ISG (+30%) on execution-related costs and technology spend; brokerage, clearing and exchange fees alone rose 29%. Talent & Productivity and Operational Resilience use cases protect operating leverage.

$10.5T Client Assets · Goal $10T+

Goal passed. Wealth Management took in $232B of net new assets in 3Q26, just over half IPO-related, plus $80B of fee-based flows. The lever is no longer gathering assets but serving them at scale: Client Retention & Relationships use cases lift advisor capacity and cross-product penetration.

Where the Pressure Shows Up (3Q26)

Area 3Q26 result Signal Implication
Equities $5.8B, up 41%; ~58% of ISG revenue Strong across businesses and regions on client engagement and strength in Asia Largest and fastest-growing revenue pool, and the most capital- and execution-intensive
Investment Banking $2.2B, up 2%; ~21% of ISG revenue Advisory $887M (up 30%) on M&A in the Americas; equity underwriting $525M (down about 20%) on lower IPOs and blocks Advisory throughput is rising, so deal-team capacity is being tested
Wealth Management $9.1B, up 10%; record $232B net new assets (just over half IPO-related), $80.5B fee-based flows, 30.4% margin A volume surge to absorb, not a gap to close
Credit & funding Provision $148M versus ~$0 a year ago $105M of ISG charge-offs; ISG “Other” revenue down on higher funding costs Cost of capital and credit quality are tightening at the margin
Investment Management $1.5B, down 12%; pre-tax $259M versus $364M Management fees up on higher AUM ($2.05T); offset by a carried-interest reversal tied to one private fund Fund-specific swing, not an operating-model signal; not a near-term target of this plan

Priority Outcome Categories, Re-ranked Against 3Q26

Across the 56 defined use cases in the Agentic Finance Use Case Matrix, five outcome categories carry the highest near-term impact. Capital & Balance Sheet Efficiency and Operational Resilience now lead, because that is where growth is costing the most.

Category Representative Use Cases Targeted Impact (illustrative) What 3Q26 says
Capital & Balance Sheet Efficiency Hedge Cost Minimizer, Inventory Funding Optimizer, Coverage Economics Optimizer RWA reduction of 10–20%; ROE improvement of 200–400bps SLR 4.8% (5.5% a year ago); exposure $2.04T (up ~23%); higher funding costs in ISG
Operational Resilience Zero-Touch Trade Capture, Autonomous Delta Hedging, Guideline Breach Sentinel Error rates down 60–80%; straight-through processing at 85–95% Equities volume up 41%; brokerage, clearing and exchange fees up 29%; ISG non-comp up 30%
Talent & Productivity Pitch Book Assembly Agent, Earnings Note Autopilot, Household Review Autopilot Coverage bandwidth up 30–50%; 30–50% of senior time shifted to strategic work Headcount 83.7K (up 2%); a second consecutive March workforce action (~2%, $178M severance); non-comp up 20%
Client Retention & Relationships Research-Triggered Client Radar, Next-Best-Trade Idea Engine, Broker Vote Campaign Orchestrator Wallet share up 15–25%; NPS improvement of 10 points $232B net new assets in a quarter; IPO-linked flows to convert into long-term relationships
Regulatory & Compliance Excellence Supervisory Surveillance Autopilot, Embedded Pre-Trade Compliance, Pre-Publication Fact Checker Zero material exam deficiencies; surveillance coverage moving from sampling to 100% No direct signal in the earnings documents; scales with volume and remains a gating requirement

How to read the targeted impact ranges. They come from the use-case matrix, not from Morgan Stanley disclosures, and should be baselined in the pilot before being quoted to the client. Three sanity checks against reported figures: (1) ROE of +200–400bps on roughly $84B of tangible common equity is about $1.7–3.4B of annual net income, equivalent to removing roughly 4–8% of annualized non-interest expense, so it is plausible as a multi-year, firmwide ceiling and not as a pilot outcome. (2) ISG wallet share moved from 14.3% in 2020 to ~15.5% in 2025E, about 1.2 points in five years; a 15–25% lift at firm level would be 2–4 points, so read “wallet share up 15–25%” as account-level share in covered clients. (3) Leverage exposure grew about $380B in the last year; a 10–20% reduction applied firmwide would equal roughly half to all of that, so read the RWA range as applying to the addressable book (hedging, funding, inventory) rather than the whole firm. The error-rate, STP, bandwidth and NPS ranges have no public baseline and can only be validated in the pilot.

Investment Banking: The Beachhead

Investment Banking remains the fastest route to demonstrated value, for access and measurability rather than size. Eleven use cases map cleanly to Talent & Productivity, Deal & Transaction Velocity, and Capital & Balance Sheet Efficiency. Advisory revenue rose 30% year over year in 3Q26, so pitch and diligence capacity is being tested now; Pitch Book Assembly Agent and Deal Room Command Center target a 15–25% timeline reduction (illustrative, to be baselined). IB is about 21% of ISG revenue, so it earns the first pilot and the champions, while the larger capital and cost case sits in the secondary plays below.

The structural advantage is that Morgan Stanley already owns the full client lifecycle: cap table management and private capital markets at the early stage, IPO execution at the inflection point, and family office, trust, and estate solutions afterwards. Agentic finance widens each of those moments rather than creating a new motion — which is precisely why the bank is a credible first pilot site.

Secondary Plays

1. Equities

$5.8B in 3Q26, up 41%, and about 58% of ISG revenue. Growth is landing on the balance sheet and in execution cost: brokerage, clearing and exchange fees up 29%, ISG non-comp up 30%, SLR at 4.8%. Use cases: Zero-Touch Trade Capture, Autonomous Delta Hedging, Hedge Cost Minimizer, Inventory Funding Optimizer.

Lead outcomes: Capital & Balance Sheet Efficiency and Operational Resilience. Enter once the IB pilot has produced baselines and technology review is cleared.

2. Wealth Management

Record $9.1B revenue, 30.4% margin, $232B of net new assets in the quarter (just over half IPO-related) and $80.5B of fee-based flows. The task is serving that volume without a proportional rise in cost. Use cases include Household Review Autopilot and the advisor-capacity set; Investment Management follows later.

Lead outcomes: Client Retention & Relationships and Talent & Productivity.

Sources and caveats. 3Q26 figures are from Morgan Stanley’s third quarter 2026 earnings release (October 14, 2026); FY25 and strategic-goal figures are from the 4Q25 earnings release and January 15, 2026 Strategic Update. ISG pre-tax margin is calculated from reported ISG revenues, provision and expenses. The 2026 CET1 requirement is not in the documents provided, so excess CET1 is shown as of year-end 2025 only. The January deck cited ISG revenue growth at ~2x RWA/SLR growth since 2023; the 3Q26 release has no ISG-level RWA, so that claim has not been carried forward.
